§ 01 The discipline, defined

The major strategy consultancies sell engagements. Power In Numbers practices a discipline. The difference is consequential. An engagement is sized to a budget and produces a deck. A discipline is sized to a question and produces a map — one that can be opened again, audited, falsified, and defended in a room of skeptics.

We call the discipline decision cartography. The metaphor does three things at once. It names the discipline. It describes the deliverable: a map — with coordinates, a legend, and a counterfactual landscape. And it tells the reader what the work looks like on the screen: charts, frameworks, monochrome line work, audit trails. Literally cartography.

The methodology underneath the discipline is composed of three working systems. A 12-step framework (CROWD POWERED) governs how ventures are structured — participatory and reinvesting rather than extractive, with mission-focused ventures returning ninety percent of revenue back into the business itself. An 8-phase curriculum (PINU) governs how practitioners are formed. A validation layer (VERIDEX) governs which maps can leave the firm.

§ 02 What makes a map defensible

Four properties — each testable, each falsifiable.

Actionable

Every option on the map can be implemented by an identifiable actor with an identifiable budget and an identifiable timeline. A map that recommends "alignment" without naming who funds it is not a map. It's a wish.

Feasible

Each path has been tested against fiscal, political, regulatory, and operational constraints. A feasibility test that returns "yes" without enumerating the constraints it overcame is not a test. It's a hope.

Data-driven

Every figure on the map has a citation. Every model run has a date and a parameter set. Every Monte Carlo has a seed. The map survives an external auditor reading it cold.

Defensible

The map has been pressure-tested against its own counterfactual. For every recommended path, a peer path has been constructed, scored, and rejected on stated grounds. The reader sees what was not chosen and why.

§ 03 The three working systems

How the methodology is operated.

Each system is necessary and none is sufficient. The framework constructs the map. The curriculum forms the cartographer. The validation layer governs what may be published.

System 01

CROWD POWERED — the framework

A 12-step framework — the letters of the name are the steps, in order — for structuring participatory ventures in any industry. Industry-agnostic. Originally taught 2003.

A sustainable, virtuous-cycle generalization of crowdfunding into a full operating discipline. Four movements: Resource Optimization, Community Building, Market Expansion, Sustainable Scale. For mission-focused ventures, the closing rule is structural: ninety percent of revenue is reinvested back into the business itself.

System 02

The Curriculum — the formation

An 8-phase development curriculum (PINU) for forming practitioners of decision cartography — firm-internal staff, client teams embedded for a project, and select cohorts.

The curriculum exists because the framework is not a checklist. It is a discipline, and disciplines are taught by apprenticeship. PINU structures the apprenticeship: from the development question through counterfactual reasoning, scenario construction, validation, briefing.

System 03

VERIDEX — the validation layer

The QA layer. A gate-by-gate audit that every map must pass before the firm releases it. The only named public system at v1.

VERIDEX is a fixed set of validation gates — coverage of counterfactual, citation integrity, parameter declaration, scenario envelope, briefing legibility, and others. A map either passes 22/22 or it does not leave the firm. The gates are public; the specific scoring is held to deliverable.

§ 04 How an engagement runs

From the development question to the briefing.

  1. 01

    The development question

    Every engagement begins with a single, falsifiable question. Not a theme, not a goal, not an "area of focus." A question that can be answered yes, no, or with a quantified maybe. The question is the seed of the map.

  2. 02

    The counterfactual pause

    Before any options are scored, the team builds the counterfactual landscape: the world in which the firm does nothing, and the world in which a peer firm acts instead. Most strategy work skips this step. We do not.

  3. 03

    The cartography

    The framework is run. Options are constructed, scored, and embedded in a scenario envelope. Where stochastic elements warrant it, Monte Carlo simulation is run with declared parameters and seed.

  4. 04

    VERIDEX validation

    The map is submitted to the validation gates. Failures are remediated; the map is re-run; the audit log is preserved. A map that does not pass 22/22 does not leave the firm.

  5. 05

    The decision-maker briefing

    The deliverable is an interactive, browser-native map — not a PDF, not a PowerPoint — opened with the principal in the room. The reader can audit any cell, follow any citation, and run any scenario themselves.
